Automation is good at moving information. It is less useful when a routine trigger quietly makes a decision that the business expected a person to approve. Sending a draft quote is different from authorising its price.

Identify the decision boundary

List the actions that create a commitment, expose private information or change money-related records. Decide which can follow a documented rule and which need staff approval. Make the boundary part of the workflow specification rather than an informal instruction.

Give approval a complete context

The reviewer needs enough information to decide: the request, proposed action, relevant record and any warning. A notification containing only “Approve?” encourages mistakes. Limit access so that receiving an email does not itself confer authority to approve the action.

  • Name the authorised approver or role.
  • Set an understandable pending status.
  • Define rejection, revision and expiry handling.
  • Record the approval and resulting action separately.
  • Prevent a repeated approval click from acting twice.

Consider a quote example

A hypothetical design business could automatically assemble a draft from approved service items. A staff member then reviews scope and exclusions before sending it. If the customer changes requirements while approval is pending, the old draft should not silently become the final offer.

Keep a manual operating route

If an approval service fails, the team should be able to review the request without bypassing the underlying permissions. Document how an authorised manual decision is recorded. Good automation removes avoidable copying while preserving accountability for decisions that affect customers.
